Broken carbon bike frame: what an inspection documents about whether it can be repaired

An inspection on a broken carbon bike frame produces the evidence record an owner needs for insurance, warranty, or referral to a repair shop. Unsafe in the report means specific damage modes, and certain components default to replacement rather than repair.

A broken carbon bike frame inspection produces the evidence record the owner needs for three downstream conversations: a repair shop's quote, an insurance claim, and (where applicable) a manufacturer warranty. The same written PDF report supports all three.

The Unsafe classification in the three-tier safety categorization is the specific term the report uses for structural damage (VéloColour). Unsafe means one of four damage modes: active delamination, fiber fractures, crushed clamp zones, or debonded joints. Any of those four triggers the repair-or-replace conversation, and the report is the document that conversation runs on.

What the report documents#

A complete report contains five sections, each one written for a different downstream reader.

Metadata and provenance. Frame model, size, colorway, unique serial number, and reported crash or transport history (Carbon Bike Doctor). This section is what an insurer or a future buyer references first. The serial number is what the manufacturer uses to look up the frame's production batch when a warranty conversation begins. The crash history narrative is what the repair shop reads to understand the load event before opening the layup.

Three-tier safety categorization. Safe means the laminate shows normal wall thickness and density with zero internal or external structural anomalies. Serviceable means no structural damage, but minor cosmetic chips or non-structural wear are logged for future monitoring. Unsafe means structural damage identified, with the specific damage mode named.

Empirical diagnostic logs. High-resolution photographs alongside NDT output, with labeled ultrasonic echo figures or high-contrast thermographic heat maps showing the exact location and size of any subsurface anomaly. The logs make the report's findings independently auditable. A second-opinion lab, an insurance adjuster, or a repair shop can read the figures and reach the same conclusion the original report drew.

Systemic torque and interface records. Measured torque values at critical clamp zones (stem faceplate, seatpost collar, bottom bracket shell) to flag over-tightened components that put carbon at risk independent of any impact damage. On a broken frame, the torque record can help distinguish failure from impact versus failure from over-clamping, which matters for both insurance and warranty conversations.

Remediation quotes. Where structural damage is found, an actionable financial estimate. Where a component cannot be safely repaired, the report explicitly advises replacement rather than repair (Carbon Bike Repair UK).

The repair-or-replace defaults#

Most frame and fork damage repairs cleanly with the right shop. The US cluster of carbon-bike repair specialists (Calfee Design in La Selva Beach, Ruckus Composites in Portland, Spyder Composites in Scotts Valley, Broken Carbon in Boulder, TW Carbon in Kirkwood, Hot Tubes in Shirley) handles tube replacement, layup work, scarf joints into healthy laminate, and paint with documented methodology. A frame with a single trans-laminar crack on a down tube or a chainstay is, in most cases, a repair candidate.

The components that default to replacement rather than repair are specific:

  • Carbon handlebars. Load paths and impact zones at the bar do not tolerate the stress concentrations a repair introduces. Bar failure modes are catastrophic and the rider's hand is on the failure point.
  • Carbon stems. Same logic. The steerer-clamp area concentrates loads and small geometry changes from a repair can compromise the clamp interface.
  • Lightweight carbon steerers. Weight margins for steerer tubes are aggressive; post-repair stress concentrations push them outside the engineered margin.

A well-built report does not present these as "repair if you really want to." The recommendation is replacement, with the line item in the remediation quote reflecting that.

What "broken" looks like, by damage mode#

The four Unsafe damage modes map to specific failure patterns and to specific NDT findings.

Active delamination. Adjacent composite plies have separated from one another under compression while the paint and clearcoat above may remain undisturbed (Carbon Bike Doctor). The NDT signature is an abnormal echo on ultrasound (the wave reflects early off the disbond rather than off the back wall), a distinct thermal pattern on thermography (the disbond acts as a thermal barrier), or a visible discontinuity on a computed radiograph. A frame can have active delamination after a crash and look pristine from the outside.

Fiber fractures. Individual fibers within the laminate have broken, usually from impact or from cyclic loading at a stress concentration. Visible at the surface as a broken weave under digital microscope examination, or under raking light as a localized depression or rippled clearcoat. Subsurface fiber fractures show up on computed radiography.

Crushed clamp zones. The frame has been compressed beyond its elastic limit at a clamp interface, usually from an over-torqued component (seatpost collar, stem clamp, derailleur clamp). The visible signature is a small dent or paint disturbance at the clamp footprint, and the structural signature is reduced wall thickness on ultrasound or a localized density change on X-ray.

Debonded joints. A bonded joint (chainstay-to-BB shell, seatstay-to-seat-tube, head-tube-to-down-tube on some constructions) has separated. The visible signature is a gap or visible movement at the joint under load; the NDT signature is a discontinuous echo or thermal pattern at the bond line.

The report names which damage mode the inspection found and which junction it found it at, so the repair shop's scope starts with that specific picture rather than with "the frame is broken somewhere."

What the report supports downstream#

The report serves three downstream conversations, each with a different reader.

The repair shop's quote. The shop will still want its own physical intake before committing to a final repair path or price. Calfee charges a $100 inspection fee on every frame entering the facility (waived if repair is approved). Ruckus begins each repair with a scan. TW Carbon offers ultrasound at intake. Carbon Bike Doctor states it must physically inspect and test damage in person to quote. The third-party inspection report front-ends those conversations rather than replacing them: the shop knows what they're being asked to quote on, and the customer knows whether the bike is in scope before the bike ships.

The insurance claim. A written PDF report with NDT figures supports a total-loss conversation more credibly than photographs alone. The metadata section, the damage classification, the diagnostic logs, and the remediation quote together let an insurance adjuster reach a decision based on the same evidence the inspection drew the recommendation from.

The manufacturer warranty conversation. Where the failure pattern is consistent with a defect rather than user damage, the inspection report is the evidence input to the warranty conversation. Brands handle this differently (Specialized Assisted Replacement, Trek Carbon Care, Giant Composite Confidence each have their own structure), but the report is the document each starts from.

What Presidio Composites does and does not do#
